Hire In-House Developers or Outsource Software Development? An Honest Comparison

November 1, 20263 min read

If you need software built, you have two main routes: hire your own developers, or work with an outside software company. Neither is always better. The right choice depends on how much you need to build, how long you will need it, and how much management you want to take on. As an outsourcing company ourselves, we have a stake in this question, so we have tried to give a fair comparison, including the cases where hiring in-house is the better call.

The quick answer

Hiring in-house tends to suit companies with a steady, long-term stream of software work and the ability to manage a technical team. Outsourcing tends to suit projects with a defined scope, businesses without technical leadership, and cases where you need several skills for a limited time. Many businesses use both: an outside team to build, and a small in-house owner to guide it.

Cost

An in-house developer costs more than a salary. Add recruitment, equipment, software, management time, leave and the cost of replacing them if they leave. A single hire also covers only one set of skills, while a project may need design, development, testing and hosting. Outsourcing usually turns this into a project or monthly fee, which is easier to plan, though over many years of constant work an in-house team can become the cheaper option.

Speed to start

Hiring takes time: advertising, interviewing, notice periods and onboarding can take months before any code is written. An established software company can usually begin planning sooner because the team and process already exist.

Skills and coverage

One or two in-house developers will not cover everything, and if your only developer is ill or leaves, work stops. A company brings a team with different strengths, and the work does not depend on a single person.

Control and company knowledge

In-house staff sit close to your business, know your people and can respond instantly. With an outside team you need good communication to reach the same understanding, which is why a clear brief, regular demos and a named contact matter. Our post on preparing a project brief can help.

Risk and accountability

With outsourcing, a written agreement defines scope, timelines and responsibilities, so you have something to hold the project to. With employees, you carry the management risk yourself. The reverse risk with outsourcing is dependence on the supplier, which you reduce by owning your code, hosting and domain, and by keeping documentation.

Long-term support

Software needs maintenance after launch. In-house teams are available every day, but only for as long as they stay. An outsourcing partner can provide ongoing support under an agreement. Whichever route you choose, plan for it before launch, not after.

Questions to decide with

Ask yourself: Do we have constant software work or a defined project? Is there someone who can manage developers? Do we need several skills at once? How quickly do we need to start? How will we keep the system running in two years? Your honest answers usually point clearly one way.
